From first message to booked date: what a caterer's CRM should track

Most caterers lose bookings in the silence between a quote and a reply. Picture an illustrative month for a mid-size wedding caterer: 40 enquiries, about 28 get a call, 20 get a quote and 6 book. The numbers vary from kitchen to kitchen, but the shape does not. The biggest drop comes after the quote goes out and nobody follows up on a schedule. The tracker in the workbook uses a cadence you can change: reply within the hour, call the same day, send two menu options within a day, nudge three days after the quote, nudge again two days later if the client is negotiating, and close the enquiry politely after two quiet weeks. Overdue follow-ups turn red using today's date.

Where enquiries come from matters less than what each source costs per booking. Suppose this quarter you paid Rs 60,000 for a wedding portal listing, Rs 18,000 for JustDial, Rs 24,000 for Instagram ads and Rs 12,000 to be found on Google. The Sources sheet counts enquiries and bookings for each and prints the cost per booking. Two enquiries and no booking yet from a Rs 60,000 listing is a hint, not a verdict, so track two or three quarters before you cancel anything. Referrals from halls and repeat clients cost no cash but do cost time. They often convert better, and your own data will tell you whether they do for you.

The tasting is your best sales tool and your worst-tracked one. Record who came, what they ate, what they said about salt and sweetness, and which dish they dropped. Then send the quote as a document with a version number. When a client returns after three weeks and says the price was Rs 850 a plate, you open version 2 and show that Rs 850 was the plate rate without the two live counters. Menu proposals sent as WhatsApp PDFs work because the client already lives on WhatsApp. The CRM's job is to keep the exact version you sent tied to the enquiry, with the date.

Quote with the margin in view. A price of Rs 900 a plate sounds fine until recipe costing shows the menu costs Rs 410 a plate before labour and gas. With recipe cost visible while you build the proposal, you accept Rs 780 only if it still clears your floor. Without it, the discount is negotiated blind, and the kitchen finds out on the day. WhatsApp is where catering leads live, and it has rules. You can reply freely for 24 hours after a customer writes to you. Outside that window, business-initiated messages on the WhatsApp Business Platform must use approved templates, and since 1 July 2025 Meta charges per delivered template message by category. Third-party rate guides put an Indian marketing message at roughly Re 1 (Rs 1.09 in one 2026 guide), so check Meta's own rate card before you plan a campaign. Get opt-in first: ask on the enquiry form, and record when and how the person agreed. A broadcast to 500 contacts at Re 1 costs about Rs 500, which is cheap until a few recipients report you.

India's Digital Personal Data Protection Rules were notified in November 2025, and published summaries put the main consent duties from 13 May 2027. Phone numbers and family event details in a CRM are personal data. Four habits cost almost nothing: a consent line on the enquiry form, a STOP keyword in every promotional WhatsApp message, a way to delete a person on request, and access limited by role. A general CRM such as Pipedrive, Zoho CRM or HubSpot is a reasonable choice if your team already knows one and your quotes come from a separate tool. It tracks contacts and deals well. It will not know a plate from a counter or a guarantee from a headcount. A spreadsheet works up to about 15 live enquiries at a time, and after that follow-up dates slip.
