Estimate, quotation, proforma, invoice: which one, and when

Most confusion about estimates comes from treating four documents as one. An estimate is a range you send when the scope is still moving. A quotation is a fixed price valid until a date, and general legal guidance says it binds the seller once the client accepts. A proforma invoice is a request for an advance or a purchase order and is not a tax invoice. The tax invoice comes after the event and is the only one of the four the client can claim credit on. The label alone does not decide the law, since a document that reads like a firm offer can be treated as one, so the wording underneath the title has to match the title.

The range is the most useful part of an estimate, and the part most people skip. The sample total is ₹5,50,400 and the likely variation is 10 percent either way, which gives ₹4,95,360 to ₹6,05,440. What moves the number? Guests first. Twenty-five more at ₹1,400 adds ₹35,000 and ₹1,750 of GST, or ₹36,750, so a wedding that grows from 250 to 300 guests moves the estimate by ₹73,500. Decor scope is next, then hall hours, then overtime on the DJ. If you can name these four before the client asks, you will not be surprised by them afterwards.

Here is what the estimate looks like once the event is over. The count came in at 274 guests, not 250, so the package line becomes ₹3,83,600. The DJ ran one hour over at ₹9,000, so the sound line becomes ₹54,000. Decor and the dance floor are unchanged, which makes the extras ₹1,64,000. Tax is ₹19,180 on the package and ₹29,520 on the extras, and the final invoice is ₹5,96,300. That is ₹45,900 above the estimate, or 8.3 percent, and inside the band. Line by line, the Estimate vs Actual tab shows the package 9.6 percent over and the DJ line 20 percent over, and it flags the DJ line as outside the band. A flag on one small line is the kind of thing worth knowing before the next quote.

Tax works differently for each document. On its own, an estimate creates no GST liability and gives the client nothing to claim. The liability on a service arrives when you receive an advance, which Section 13 of the CGST Act ties to the date of receipt, and you must issue a receipt voucher under Section 31(3)(d). That is why the last checklist item says not to take money against an estimate. Convert it first. The GST lines on this page are marked as expected rates. The package is taxed at 5 percent because hall and food are supplied as one bundle at an ordinary venue, while decor, sound and the LED wall are extras at 18 percent. The tax invoice confirms both.

Words protect you more than numbers do. Suppose a client is told on the phone that a dinner will be around ₹3 lakh, and the message is never followed up. The event has 260 guests where the caller assumed 200, at ₹1,500 a head, and the bill is ₹3,90,000. Without a written basis the extra ₹90,000 feels like a broken promise. With a line that says 'based on 200 guests, each additional guest ₹1,500', the same ₹90,000 is the client's own decision to invite 60 more people. Write the basis and the unit price beside the total every time, even for a message sent from a phone.

Search results for estimate formats lean towards construction and freelance templates, which price by material and hours. An event estimate prices by guest and by service window, so the columns differ: quantity in guests or events, a unit, a rate and a tax rate per line. India searches for the Excel version of an estimate format about 480 times a month, and that is why the download here is a workbook with formulas and not a picture of a table. Keep the Word version for the days when a client wants to mark up the assumptions.
